In the mid-1970s, while walking along a beach in Papua New Guinea, the anthropologist and biogeographer Jared Diamond was approached by a local political leader named Yali. Observing the stark disparity between the wealth and technology of European colonizers and the traditional ways of life in New Guinea, Yali posed a question that would come to shape Diamond’s later work: “Why you white men have so much cargo, and we New Guineans so little?” Diamond recognized this as not merely a question about material goods, but about the fundamental causes of inequality among human societies. His eventual answer, detailed in Guns, Germs, and Steel, argued that geography and environmental factors, rather than innate differences in intelligence or culture, largely determined the course of human history.

Diamond’s first point is that the development of agriculture was a critical turning point in the rise of complex societies. Societies that transitioned from hunting and gathering to farming gained several advantages: a stable food surplus, population growth, and the ability to support specialized labor beyond subsistence activities. However, not all regions had the same potential for agriculture. Eurasia, for example, was home to a wide variety of highly productive crops—such as wheat and barley—and animals that could be domesticated for food, labor, and transport. By contrast, Papua New Guinea’s native crops, such as taro and sago, were less protein-rich and more difficult to store, and it had no large domesticable mammals.

Geography also shaped the spread of crops, animals, and technologies. Eurasia’s east–west axis meant that regions at similar latitudes shared similar day lengths, climates, and seasons, making it easier for domesticated species and agricultural practices to spread rapidly across the continent. In contrast, Africa and the Americas (and to a greater extent, New Guinea) are oriented along a north–south axis, where agricultural innovations had to cross vastly different climatic zones, slowing their spread. This factor allowed Eurasian societies to accumulate and share technologies at a much faster pace.

Another unintended advantage of Eurasian societies came from their proximity to domesticated animals. Living in close contact with livestock for thousands of years exposed these populations to animal-borne diseases such as smallpox, measles, and influenza. Over time, Eurasian populations developed partial immunity. When Europeans traveled to other continents, these diseases spread to indigenous populations, who lacked immunity, often with devastating effects. In the Americas and Oceania, disease outbreaks sometimes killed the majority of the local population, greatly weakening resistance to colonization.

The surplus generated by agriculture enabled the rise of political centralization, standing armies, and social specialization. Societies with larger, denser populations could support inventors, craftsmen, and administrators, accelerating technological innovation. Metallurgy, writing systems, navigation, and organized militaries all emerged in regions with these surpluses. By the time Europeans began large-scale exploration in the 15th century, these advantages allowed them to project power globally, establish colonies, and transport vast quantities of goods—what New Guineans called “cargo.”

Diamond’s answer to Yali’s question challenges the idea that some peoples are inherently more capable or industrious than others. Instead, he argues that differences in material wealth and technology are the product of environmental luck—of living in a region with the right mix of plants, animals, and geographic conditions to foster early agriculture and rapid technological diffusion. Yali’s simple yet profound question thus opens the door to understanding inequality not as a matter of cultural superiority, but as a legacy of geographic and historical circumstance.
